Problem

Real business, no clean story. Five years of operation and multiple generations of what the founders thought they were selling had left a narrative that was a mix of original vision, pivots, and the last 18 months of market reality. On top of that, operational complexity across 11+ locations meant any deep dive from a diligence team would reveal inconsistencies unless the internal model was tightened first. The founders wanted the audit, the model tightening, and the narrative rewrite as one piece.

Three overlapping streams. Operational audit end to end across the 11+ locations: how each location ran, how revenue and costs flowed, where the efficiencies lived, where the inconsistencies would raise diligence flags. Fundraising narrative and pitch deck: repeatedly compressed the story until it fit the two-minute institutional format, then expanded back into the full deck with the wedge driving every slide. Founder training on AI tools: taught the founder to use AI coding tools for platform-level work, so they could iterate on internal tooling mid-fundraise without waiting on engineers.
